The problem
Personnel requirements for transport between the various work processes should be reduced to integrate the employees who have become available (trained staff) into other areas.
Challenges:
the tasks in which the transport employees have also been involved for historical reasons must be identified and the main causes of the existing personnel costs must be localised.
The solution (Lean Milk Run):
In a coordinated PDCA project, the personnel requirements between the filling plant and the smokehouse were incrementally reduced in various stages.
The approach for these projects is: “What is preventing us from achieving the goal?”.
The impediments (problem cases) were documented over various stages.
Solutions were developed for the localised problems in collaboration with the team leaders.
The result
It was possible to reduce personnel costs by 25%.
